How Can Leaders Help Teams Focus on the Priorities That Matter Most?

It’s a common struggle for leaders: How do you get everyone on the team laser-focused on what really matters? We’ve all seen it happen: Team members get swamped with endless tasks and lose sight of the bigger picture. When that happens, things start to slip. Productivity suffers, people disengage, and the organization feels like it is just spinning its wheels.

So, how can leaders create alignment around what matters most? 

As a leader, it’s up to you to define what matters, communicate it effectively, and gain commitment from your team around shared priorities. You need to connect team members’ daily work to deeper, more meaningful aspects of their roles, such as company values, vision, and long-term objectives. Having everyone on the proverbial same page and aligned at this level is always a good starting point. This way, prioritization becomes easier, decisions become clearer, and progress becomes more intentional.

A colleague who formerly worked at a top-five semiconductor company shared an experience where the CEO called a company meeting. The CEO addressed all the managers in that meeting, presenting short-term and long-term company goals. The CEO provided specific targets (one of them being a doubling of the stock price), then explained their rationale and emphasized the expectation that the management team would collaborate to develop strategies to achieve these objectives. This effectively placed the responsibility on individual leaders to ensure the plan’s success, providing them with clear priorities to guide their actions. The result was that the per-share price doubled in 12 months and continued to rise from there.

I’ve found that the Team Alignment Framework is a powerful tool for achieving this kind of alignment. This approach is built around six core elements: purpose, vision, values, goals, priorities, and roles and responsibilities. Purpose, vision, and values provide a future-focused framework — guiding team members toward their aspirations and long-term goals. On the other hand, goals, priorities, and roles are present-focused, dealing with the tasks and responsibilities of the here and now.

From my experience, most teams spend far more time focusing on goals, priorities, and roles than on their purpose, values, and vision. This can cause priorities to become scattered, as people may not have a shared understanding of why the team exists, where it’s headed, and the core values guiding its decisions.

Simply put, when teams have clarity and buy-in around the foundational elements (purpose, vision, and values), everything else—goals, priorities, and roles more easily falls into place. Let’s break down how this works in practice.

Purpose: The “Why” That Drives Us

Alignment begins with purpose. Staying focused on priorities becomes much harder if a team doesn’t understand why it exists or what it’s working toward beyond completing tasks or hitting KPIs. Purpose connects people to something bigger than themselves. It creates a sense of meaning behind every task and decision, and when people understand that their work serves a greater goal, they’re more likely to stay engaged and motivated.

Vision: Where Are We Heading?

A strong, well-defined vision acts as a north star, providing teams with a shared sense of purpose and a clear roadmap of what they’re working toward. It paints a picture of the most desirable future state. If team members have different ideas of the endpoint, they will either do the wrong thing, do nothing to avoid making mistakes, do too much, or duplicate what others are doing. This uncertainty can lead to misaligned priorities, wasted effort, and a drop in morale.

Values: The Principles That Guide Decision-Making

It’s one thing for everyone to understand where you’re headed or why you’re doing it, but true success comes from ensuring your team is aligned with company values. These values are the guiding principles that shape your company culture, inform decision-making, and create consistency in how work gets done.

When a team is clear on its values, decision-making shifts from reacting to external pressures to aligning with what matters most. For example, if integrity is a core value, employees will prioritize doing what’s right over what’s easiest or fastest.

In my experience, when people lack a clear understanding of values and psychological safety needed to make decisions, they don’t understand the ‘why’ behind their priorities and default to being order-takers rather than critical thinkers. Even worse, they lose the ability to prioritize what matters or approach problems with initiative.

However, when teams are aligned around purpose, vision, and values, they have a clear framework for decision-making that empowers them to be self-directed contributors who can assess priorities themselves and contribute meaningfully to organizational success.

To illustrate this, I like to use the simple analogy of someone relying solely on GPS for directions on a road trip. They mindlessly follow the turn-by-turn instructions without ever looking at a map or understanding the overall route. If the GPS (or, in this case, leadership) loses the signal or stops providing direction, they’re left stranded without clear direction.

Practical Steps Leaders Can Take to Focus on What Matters Most

To help your team prioritize what matters most and stay focused on the right goals, leaders should:

  • Clarify and communicate the organization’s purpose, not just once but consistently.
  • Provide a vivid picture of the vision, so employees understand the bigger picture.
  • Reinforce core values by modeling them through decisions and actions.
  • Create a culture of psychological safety and empower employees by trusting them to make decisions that align with the framework, allowing them to act autonomously.
  • Check for alignment regularly, ensuring that team members understand what they’re doing (roles and responsibilities), why it matters, and how it ties into the big picture.
